Your best sales rep sent a client proposal last Tuesday that was drafted by ChatGPT. You didn’t know. Neither did your IT team. And that rep? They’ve been doing it for months.

This is happening right now in sales teams across the country. A rep copies a prospect’s LinkedIn bio into ChatGPT, asks it to write a personalized follow-up email, and hits send. Another rep pastes a call transcript into an AI tool to get a summary before logging notes in the CRM. Nobody told them to do this. Nobody told them not to. And that gap between "nobody said no" and "we have a plan" is where shadow AI in your sales team lives.

 

Shadow AI in your sales team isn’t a tech problem. It’s a leadership gap.

 

The instinct when leaders hear "shadow AI" is to shut it down. Block the tools, send a policy memo, move on. But that misses the point entirely. Your reps aren’t using AI because they’re reckless. They’re using it because the tools they were given don’t move fast enough for how they work. When a rep has 45 minutes between calls and needs to prep for a discovery meeting, they’re not going to spend 30 of those minutes formatting a briefing doc manually. They’re going to paste the prospect’s website into ChatGPT and ask for bullet points. That’s not rebellion. That’s resourcefulness pointed in a direction you haven’t shaped yet.

The real risk isn’t that your reps are using AI. It’s that they’re using it without guardrails. Client data is going into free tools with no data retention policies. Proposals are being generated without anyone reviewing them for accuracy. And every rep is inventing their own workflow, which means your team has twelve different AI processes and zero consistency.

 

Three moves that turn shadow AI into a sales team advantage

 

1. First, find out what’s already happening. Run a simple, anonymous survey. Ask your team: "What AI tools are you using for work right now? What tasks do you use them for?" You’ll be surprised by the answers, and you’ll also get a ready-made list of the workflows your team most wants AI to help with. That’s gold for your rollout plan.

 

2. Give them a sanctioned alternative. If your organization has Microsoft 365, you likely have access to Copilot or can activate it quickly. The difference between a rep using ChatGPT’s free tier and using Copilot inside Outlook and Teams is massive: Copilot works within your security boundary, doesn’t train on your data, and integrates with the tools they already live in.

 

3. Set three simple rules. You don’t need a 40-page AI policy. You need three clear guardrails your reps can remember: (1) Never paste client-identifiable data into tools outside our approved list. (2) Always review AI-generated content before it goes to a client. (3) If you find a workflow that saves you time, share it with the team so we can all benefit. That’s it. Three rules. Fits on an index card. Start there.
